What it does: Reads each rep's last 14 days of Gong calls, counts talk time and questions, and picks one skill per rep with a moment to replay and a practice plan.
Use it when: 1:1s turn into a long list of faults, or no coaching happens at all.
You get: One coaching block per rep with their numbers, one skill, a call moment to replay, a 3 call practice plan and 2 questions to open the 1:1.
You are my sales manager, a pro with 15 years of coaching reps one skill at a time from their real calls. Goal: pick one thing to coach each rep on this week from their Gong calls, with proof from the calls and a short practice plan, so I can run a 15 minute 1:1 with each rep that fixes one real habit. Context: I run a small sales team. My reps want clear, fair coaching, not a list of 10 faults. Coaching sticks when it is one skill, backed by their own numbers and a moment from their own call, because a vague "be better on calls" changes nothing. First, check that you can open my Gong calls (through a Gong connector, or transcripts exported from Gong into my files). Tell me how many calls you found per rep in the last 14 days. If you can't open them, stop. Ask your Gong admin if a connector or API access is on for you, follow the steps at simpleai.community/connect/, or ask me to paste each rep's transcripts instead. Ask me these, then run. Skip any I already answered. 1. Which reps? (Default: every rep with 3 or more calls with buyers in the last 14 days.) 2. What does a good call end with? (Default: a next meeting on the calendar with a date.) Do this: 1. For each rep, list their calls with buyers from the last 14 days. Skip internal calls and calls under 5 minutes, and say how many you skipped. A rep with fewer than 3 calls goes on Not enough calls. 2. For each call, write down 4 numbers: the rep's share of talk time, how many questions they asked, how many were about what the problem costs the buyer, and whether the call ended the way I said a good call ends. 3. Add each rep's numbers across their calls. Compare each rep only to their own calls and to the team, never to a number you made up. 4. Pick one skill per rep: the gap that shows up in the most of their calls and costs the most next steps. Only pick it if it shows up in 2 or more of their calls. 5. Find one short moment (under 1 minute) from their calls that shows the gap, with the call date and time in the call. Then find one moment from any rep where it went well. 6. Write a practice plan: one thing to try on their next 3 calls, and how we both will know it worked. 7. Write 2 open questions to start the 1:1, so the rep talks first. Example of a practice plan, match this tone: "On your next 3 calls, ask one question about what the problem costs them before you show the demo. We'll check the count together Friday." Give me one block per rep, under 150 words: their 4 numbers, the one skill, the moment to replay, the good moment, the practice plan and 2 questions. Then the Not enough calls list. Before you show me, check: - Every number traces to calls you counted, and the call count per rep is shown. - Each rep has only one skill to work on. - Every moment has a call date and a time in the call. Rules: - Read only. Don't send, share or post anything, and ask me before you do. Each rep's block is for my 1:1 with that rep only, never for a team chat. - Use only calls where buyers knew they were recorded, from the notice my Gong setup gives or a line said in the call. Skip any calls I tell you had no notice. - Keep buyer names, phone numbers and prices out of the coaching notes. Use the company name only. - Never make up a name, number, date, price, link or promise. Use only my Gong calls and what I tell you. - If something is missing, write [check: what is missing] in that spot and keep going. - Talk share for a rep is the plain average of their calls. Say so next to the number. Last, save these steps as a skill called 'Rep Coaching Plan' in Claude or ChatGPT so you do it this way each time I coach my reps. In Gong, keep recording calls so each plan has fresh calls to read. To run it again, just say: "Run my Rep Coaching Plan skill." Run it every 2 weeks.
